# Start a Small Agency Stack With Free Tools and One Tracker

A new local SEO agency should build its tool stack in stages that follow its
client count, starting with free Google tools and one map pack tracker. An
all-in-one platform bought on day one is usually the wrong start. As of
September 2026 the practitioners who went looking for a single platform
describe trying four or five and still switching between them. On **3 August
2026** a beginner running a small social media agency in India asked
r/localseo which tools to use as they add local SEO for a physiotherapy clinic.
They listed six jobs (profile audits, recommendations, competitor analysis,
rank tracking, citations and client reporting) on a limited budget. The
thread drew 26 replies.

```
  STACK BY STAGE — add a tool only when a job outgrows the free way
  ┌──────────────┬─────────────────────────────┬─────────────────────────┐
  │ stage        │ add                         │ because                 │
  ├──────────────┼─────────────────────────────┼─────────────────────────┤
  │ 1–3 clients  │ Search Console, GA4, GBP    │ free; covers the site   │
  │              │ Performance, a spreadsheet  │ and the profile         │
  │              │ + one map pack tracker      │ nothing free maps it    │
  │ 4–10 clients │ call tracking where calls   │ proving ROI gets harder │
  │              │ matter; a citation tool if  │ by hand                 │
  │              │ listings are messy          │                         │
  │ 10+ clients  │ a suite, white-label        │ time saved on reporting │
  │              │ reporting                   │ now pays for itself     │
  └──────────────┴─────────────────────────────┴─────────────────────────┘
```

## The Six Jobs, Mapped to What Covers Them

Of the six jobs on the list, free tools and your own time cover most of them
at one clinic:

```
  JOB                     STAGE-1 ANSWER
  GBP audit               the profile itself + a comparison with the top 3
  recommendations         your judgement; no tool supplies this
  competitor analysis     read the top 3 profiles for the main term
  rank tracking           one map pack tracker, by location
  citations               a manual check of the main directories
  client reporting        a plain monthly summary: coverage, calls, bookings
```

Only rank tracking by location needs paying for from the start. Manual checks
depend on where you're standing, and nothing free holds location steady.

"Recommendations" is worth a second look. It's the job agencies most often
hope a tool will do, and the one no tool does well. A tool can show that a
clinic has 30 reviews and the top 3 average 140. It can't tell you whether this
clinic can realistically ask more patients for reviews, or whether its real gap
is a primary category that files it under the wrong kind of practice. That
judgement is what the client pays the agency for.

## The All-in-One Search Rarely Ends

A freelancer managing eight to ten small businesses said in August 2026 that
they had tried BrightLocal, Localo, DAXRM, Local Falcon and Whitespark, and was
still looking for one setup that handles several small clients without switching between tools. In October
2025 another practitioner described a budget stack built from a Looker Studio
dashboard, a self-hosted rank tracker, a crawler, a free profile audit
extension and AI writers. They had tried the major suites, and in the end built
their own platform.

> Each has some good features but I am still trying to find the setup that
> works best for managing multiple small business clients without having to
> jump between different tools.
>
> — r/localseo, August 2026

Two people, a dozen tools, and no single platform that satisfied either. For a
beginner with one client, that points one way: don't try to solve the platform
problem yet.

## What Practitioners Name Most

In our ledger of tools named in 912 r/localseo posts, the free Google tools
lead. Search Console appears in 44 posts. BrightLocal is the most-named paid
local suite at 28, and Semrush follows at 23. Grid trackers are named far less
often (Local Falcon, 7). That doesn't mean they matter less. It means they do
one narrow job that the suites and free tools don't.

## Budget Outside the US

Most local tools price in US dollars, often per location. For an agency
billing clinics and salons in India, a tool priced for the US market can take
more of each client's fee than it would in the US. That's another reason to add
paid tools only when a specific job needs one. The fee arithmetic is covered in

## A Starting Stack for One Clinic

1. **Set up Search Console, GA4 and the profile's Performance report** on day
   one, and record a baseline with dates.
2. **Add one map pack tracker** for three to five terms, on a fixed schedule.
   See [what local rank trackers charge for](/blog/what-local-rank-trackers-charge-for).
3. **Audit the profile against the top 3**, by hand, in a spreadsheet.
4. **Report monthly in plain terms**: coverage, calls, bookings.
5. **Add tools only when a job outgrows your time.** See
   [cut every tool that doesn't answer a client question](/blog/cutting-seo-tool-subscriptions),
   and for the wider landscape,

## Our Interest, Stated

RankMap makes a grid rank tracker, so advice to pay for one map pack tracker
comes from an interested party. The test on this page, whether a tool answers
a client question that free tools can't, applies to our tool as much as anyone's.
